Celestyal had an ambitious target to triple EBITDA over three years, alongside significant commercial and operational change. With limited internal bandwidth, the business needed a practical implementation plan and hands-on support to translate strategic intent into measurable delivery across 2024.

Completed a Plan2 strategy walkthrough and high-level review, including gap analysis to identify delivery risks and missing requirements
Conducted structured requirements gathering with key stakeholders to define initiatives clearly and set KPIs for success
Developed an initiative prioritisation model with objective criteria and documented rationale to support leadership decision-making
Built cost and time estimates for initiatives, including dependencies, assumptions and constraints to support realistic delivery planning
Mobilised delivery teams, clarified initiative ownership and supported briefing to enable fast execution
Led implementation kick-off and delivery cadence (stand-ups and steering committee) to track progress, manage budget, and maintain momentum

Lesson Learned
